Prepaid vs COD: The Real Cost Difference Per Order

The COD fee on your rate card is the small part of what COD costs you. The expensive part is that COD orders come back.

The visible difference

On a ₹2,400 order with an ₹80 freight and a “₹35 or 1.75%” card:

The invisible difference

COD orders in India return at something like 20–30%. Prepaid orders return at low single digits. That gap is the whole story.

An RTO does not just lose the sale. It costs the forward leg you already paid, the return leg, and the handling of a parcel that comes back needing inspection and restocking.

Take 100 COD orders at a 25% RTO rate:

• 75 delivered, at ₹143.96 = ₹10,797
• 25 returned, at roughly ₹144 out plus ₹144 back = ₹7,200
• Total shipping spend: ₹17,997 for 75 sales — ₹240 per delivered order

The same 100 orders prepaid, at a 3% return rate:

• 97 delivered at ₹94.40 = ₹9,157
• 3 returned at ~₹189 = ₹567
• Total: ₹9,724 for 97 sales — ₹100 per delivered order

The COD order does not cost ₹50 more. On these assumptions it costs about ₹140 more per completed sale.

What to do with that

Do not switch COD off. In most Indian categories it is the majority of demand, and removing it removes the orders, not the cost.

Instead, spend the difference on converting COD to prepaid at the margin:

• A discount of ₹40–60 for paying online is comfortably profitable against a ₹140 gap, and converts a meaningful share of carts.
• Free shipping on prepaid only.
• A confirmation step on high-value COD orders — a WhatsApp message that has to be answered before dispatch removes a good share of the impulse orders that become RTOs.
• Risk-score the worst cases: repeated past RTOs from the same phone number, addresses that fail validation, first-time buyers at high order values.
